Background
Our design team at Attentive used a shared Figma template system (V8 Template) to build marketing assets for clients. This system is used daily to create mobile and desktop mockups, store brand assets, and document work.
Over time, the template had grown outdated. It was slowing down productivity and making routine tasks harder, especially as client needs increased in complexity.
I led a redesign of the template, working with the team to identify problems, test improvements, and roll out a more efficient and flexible file structure.
Problem
It took 30 minutes - 2 hours to complete a client file, depending on tier and request complexity. There were several friction points that slowed designers down and made work feel repetitive and inefficient.
Results
Our improved Figma template system made internal work faster, more flexible, and more scalable for clients across different tiers, taking only 10-15 min to complete.
Key Pain Points
File becomes unwieldy as more assets and mocks are created
Workflow gets disrupted to easily with client files that have frequent requests -- takes longer to design
Difficult to create custom layouts for higher tier clients
Uncommonly used mocks took up valuable real estate

We added time tracking documentation to evaluated a month's work of cards and the time they took to complete
FILE EXPLORATION
We delved into our template and compiled a list of what needed to be added, what needed to be improved, what was currently working, and what was not working.

Designs - First Iteration
Validation & Iteration
We tested in four phases from beginning of March to end of April. The test team was separated into smaller groups and assigned different mock assignments at each phase.
Our team would take a week to read the feedback and make adjustments. We would then send out a list of edits and justifications, then proceed to the new round of testing with additional feedback questionnaire about the new updates.
Eventually, everyone had the opportunity to test out every page and feature in the template by the end.
Final Results
The new template created measurable improvements:

More efficiency for lower tier clients -- time reduced to around 10- 15 minutes on the new file

More space and flexibility to accomodate large number of mocks and assets.

Reflection
This was the first project that I led in a group setting. I had so much fun brainstorming ideas and working with a team to deliver a product that gave our company real impact. This project helped me gain the skills to analyze issues and create deliverables, and it pushed me out of my comfort zone, making me think more critically about the feedback I receive and how to navigate differing opinions.
This was my first time leading a group project, and it helped me develop skills in:
- Facilitating discussions
- Collecting and prioritizing feedback
- Making tradeoffs across different team perspectives
One major takeaway was the importance of documentation and organization. Feedback and changes happened over multiple rounds, and I realiezd the importance of tracking decisions clearly made the process smoother and kept everyone aligned.
This project showed me how collaborative problem-solving and iterative testing can make internal tools genuinely improve team efficiency and morale.
